EEMS – Early Equipment Management (System)

The Early Equipment Management is one of the most important cornerstones of World Class Manufacturing.

 

Objective

The objective of IMPROVE EEM is to rationalize the PROJECT WORKFLOW

…by highlighting the problems in the preliminary phases, that is when it is cheaper to solve them.

The core of EEM is represented by the “Project management”, which allows continuous monitoring of the design process.

The system allows the creation and management of projects, constantly monitored by a project team, qualified by certified skillsuser skills» and «team skills»).

The MP Info and checklist allow the accurate monitoring of each step of the project: problems to be solved and questions to be answered.

We have therefore already mentioned the founding elements of the EEM System:

MP info and Checklist are the basis of problems and questions that the project must overcome, in the various steps in order to be complete.

The project is divided into 7 steps:

  1. Planning
  2. Basic design
  3. Detailed design
  4. Manufacturing
  5. Installation
  6. Trial production
  7. Start up

Each step involves passing a checklist of questions to be answered.

The Team is qualified by skills for each task.
It takes care of responding to checklists, reporting defects, resolving them, and approving steps.
The team is divided into macro groups.

  • Core Pillar Leader
  • Support Pillar Leader
  • Operational Team

Each component is defined by its own skills. The skills of each component will describe the skills of the team.

Some of them are given the role of «Approver». Approvers have the task of approving or not approving the steps considered completed (i.e. they have received answers to all checkpoints).

Approvers are also called to approve new proposed checkpoints.

 

MP Info

Defines a problem and its solution, related to maintenance. An MP Info can become the checkpoint of a checklist of a project step.

The MP Info is documented and accessible to all. Its main quality is that it helps preventing a maintenance problem.

 

Checklist

They are a collection of checkpoints, which must be answered to complete each step of the project.

It is possible to propose new Project checkpoints thanks to a «spontaneous» experience derived «from the field».

The proposed checkpoints are sent for approval to special Users with appropriate skills (approvers).

The skills are divided into three categories:

  • Reactive
  • Preventive
  • Proactive

Each role includes a level of competence (from 0 to 5) in certain skills: the radar chart visually highlights this relationship.

Reports

The reports, strictly visual, allow you to immediately perceive how many checklists and MP info have reached the “checked” status. Data can be filtered by date, plant, processes, etc..

Project model repository

Each project is supplied with thematic folders in which you can upload relevant documents (e.g. LCC, Machine Ledger, FMEA, etc.)

Each time a new project is created it will be accompanied by the folder structure described in the «Project model repository». It is however possible to intervene on the model by adding or deleting folders.

Benefits and considerations

The benefits of using an instrument like EEM are quite clear:

  • Simplification of maintenance activities as the activities are designed for operation and maintenance
  • The average repair time (MTTR) and the scheduled maintenance time are reduced
  • Experience and learning are captured through continuous improvement process
  • Equipment standards ensure that the purchase of new equipment avoids the reappearance of problems already faced and solved
  • Delivery times reduced from design to installation
  • Reduction of operating costs during the life of the asset (LCC)
